This is one I’ve been wanting to do for a while. I really like Hashirama and Madara, which is one reason why I vote for those two constantly on the NARUTOP99 poll. Ya boi wants to see a spin-off centered on one of those two very badly. Regardless of who wins though, it doesn’t change that I want to tell this story. As we all know, there is a direct link between Naruto, Hashirama Senju and Asura Otsutsuki, just as there is a direct link between Sasuke, Madara Uchiha and Indra Otsutsuki. And while all are very similar in the way they act, there is a distinct difference in personality that each one possesses, as well as general ability, and I just thought it might be interesting to see what would happen if we switched their places. Also, I might have just wanted to see what Hashirama might look like if those long, beautiful locks were yellow. So, here we are. Let’s see what would change if the two shifted places.

Thinking about it, why didn't the senju or Uchiha clan just move away, if one of the clans just moved away to a completely different region war would have died down
How does a Hashirama with sage mode and wood release and Madara with a mangekyou sharingan and Minato with them all lose to pain. Minato alone can solo pain.
One thing that needs to be mentioned is that aside from the Akastsuki never being a thing, Minato alone would be enough to defeat Pain. Otherwise great story as always

There is just one problem…. If there is no obito to manipulate nagato, then there should be no evil nagato announcing forth great shinobi war
so, there's now two Tsunades.
Not a fan of the clear asura bias. Sasuke wouldn’t just lose to naruto for that many years especially without the 9tails. Sage mode included as sage mode naruto is only stronger than 1 MS sasuke. 5 kage summit catches up in literal minutes.
Also madara losing every comp is dumb too. Make him at least win like a quarter of them. Half of them would just make it interesting for the story and I’m sure if it actually came down to it, it would be 50/50 as madara is literally way smarter than hashirama.

Pain actually will not look for the tailed beasts because it was obito who convinced him to change the way of akatsuki. without obito, nagato will stay to his true word of how he will keep the akatsuki
Why would Zabuza be a thing? The only reason he was a missin nin was due to him wanting to obtain funds to stage a coup that would overthrow the Mizukage. Zabuza wanted this because the Mizukage's actions lead to the bloodline purges, granting the Hidden Mist Village the monicker of 'Village of the Bloody Mist'. All of this was caused by Obito's genjutsu. Which you written off (which was also a ripple effect by Madara).
I like how you changed Orochimaru's ambitions to seek after a Senju's body and granted him the Sharigan due to the abundance of Uchiha in a world where the Uchiha massacre did not occur. The only weird thing beside Zabuza though is Madara's speech. I mean it's a good speech, but I just don't see how he developed the character to make it.
